Project Participation: Team Management (via Compass UOL)

Challenge: To coordinate a team of over 30 UX Design professionals at Vivo (mobile App area), managing their deliverables, controlling costs and budget, handling hiring, reallocations, and terminations. This required strong program management and budget management skills.

Solution: I conducted weekly meetings with the client to understand the UX professionals’ participation, performance, and focus. I individually monitored each project involving a Compass UOL professional, each squad, and their objectives. I managed evolving metrics with defined OKRs and KPI analysis. I provided daily support, technical guidance, and mentorship to the UX professionals. This included conducting one-on-ones, facilitating career development, team integration, and resolving issues. I also implemented specific initiatives for Compass UOL professionals allocated to Vivo to foster team integration, collaboration, and ideas for collective and individual improvement in deliverables and the group’s daily work within Compass UOL and in their relationship with the client (Vivo). This involved effective resource allocation, performance tracking, and team building.

Results: The client expressed high satisfaction with the team’s performance. The number of allocated professionals increased due to the quality of work delivered. I oversaw the professional growth of the allocated designers. We achieved a 20% improvement in the app’s app store rating, a nearly 30% reduction in app-related complaints, the creation of new features within the Vivo app, Design System evolution, and individual and squad improvement, demonstrating project portfolio management and continuous delivery.
